组织规划的“画”外音组织到底该如何规划? 我发现许多人想到组织规划,便是画一份组织图。当组织图画好后,便认为完成了组织调整与改造。其实组织规划是一种将战略构想有效落实的过程,是对组织功能与人的一种安排,是对流程、分工、授权、控制、弹性、效率与信息传递缜密思考的结果,也是传达组织文化与管理者思想的体现。组织图仅是最终成果。某民营企业以保健品起家,在创业取得良好的成果后,经过战略调整,希望在食品、药品与保健品三个领域同步获得斩获。这时公司就面临组织规划的难题:如果三个领域各自设立公司,需要三家公司的整套班子,一方面人力浪费、人才不足,另一方面容易各自为政,整合不易。那能不能做成三个事业部?但接下来要解决的问题是:哪些功能要共享?哪些功能要独立?市场部要不要统一做品牌、策划与广告管理?还是让各事业部独立负责? 从此案例可理解到:组织规划对战略构想的执行是具有至关重要的影响,必须通盘考虑才能作出正确的决策,并在理想与现实中取得平衡。
